Agentic AI changes the stakes for governance
Most organizations are experimenting with AI. Very few are prepared for AI that acts.
Agentic AI, systems that can set goals, plan work, and execute actions across tools, isn’t just “better chat.” It moves from giving advice to taking action, carrying work forward across tools and teams.
Here’s the tension leaders are already feeling: the business wants speed, risk and compliance teams want certainty, and employees want to know who’s accountable when something goes sideways. With agentic AI, you’re introducing a new participant in how work gets done. That shifts authority and accountability, not just technology.
Assumption 2: “We’ll govern it later.”
When people can’t explain why an agent acted, trust drops fast. Governance needs to show up before the first real action, not after the first incident.
Assumption 3: “Approval steps mean we’re in control.”
If people don’t understand what they’re approving, approvals become delays or rubber stamps. Either way, risk goes up.
In plain terms, agentic AI turns “How do we use this tool?” into “Who is allowed to decide, and who owns the outcome?”
Why readiness matters more than the model
Agentic AI doesn’t fail because of models. It fails because organizations aren’t ready to let systems act.
Readiness comes down to a few practical questions leaders can answer early.
🔸 What can the agent decide on its own, what can it recommend, and what must be escalated?
🔸 How will people see what happened, why it happened, and what to do if it looks wrong?
🔸 Do teams have the capacity to adopt a new way of working without burnout or workarounds?
🔸 How will actions be logged, reviewed, and explained to customers, auditors, or regulators?
🔸 Are leaders aligned on what’s changing, why it matters, and what is non-negotiable?
Think of an agent like a new hire with access to your systems. Without a clear role, guardrails, and oversight, even a strong build can create weak outcomes.

What this looks like in real workflows
These are composite scenarios we see organizations moving toward.
Scenario A: Finance approvals
Leaders expect faster cycle times. In reality, the rules for assigning approvals and escalations run into real-world exceptions, and approvals either pile up or get waved through. Risk shows up when no one can explain why the agent assigned an approval or escalated a decision the way it did.
Scenario B: Customer follow-ups in a regulated environment
Leaders expect consistent, quick responses. In reality, small tone or disclosure misses can turn into trust and compliance issues. Risk shows up when the organization can’t confidently explain or correct the agent’s actions.

🔸What changes in roles, incentives, or workflows are required so people don’t work around it?
🔸What are the early warning signs that trust is dropping or risk is rising?
